Burnout is not what happens to people who can't cope. It's what happens to people who kept coping for too long.
The World Health Organization now classifies burnout as an occupational phenomenon with three dimensions: exhaustion, cynicism, and reduced professional efficacy. It is not a personal failing. It is a predictable outcome of chronic imbalance between demands and recovery.
## Why "resilience training" isn't the answer
Sending exhausted people on a resilience course is like telling a car with an empty tank to drive more efficiently. Individual coping strategies matter, but they cannot compensate for structural overload. Sustainable performance is a system problem, not a willpower problem.
## The three levers of sustainable performance
**1. Load** — what people are being asked to do. Are priorities clear? Is the volume realistic? Are there enough people?
**2. Control** — how much say people have over how they work. Autonomy is one of the strongest buffers against burnout.
**3. Recovery** — genuine rest between periods of effort. Not just weekends; also within the working day, week, and quarter.
When any one of these breaks down for long enough, burnout follows. When all three are managed intentionally, teams perform at high levels for years, not months.
## A simple diagnostic
Ask your team three questions:
- Do you know what your top three priorities are this week?
- Do you have enough control over how you get your work done?
- When did you last feel properly rested?
The answers will tell you more than any engagement survey.
## The leader's role
You cannot make people rest. But you can make rest possible — by protecting focus time, respecting boundaries, modelling recovery yourself, and refusing to celebrate exhaustion as commitment. Sustainable performance starts with what leaders reward.
